Roadmap agreed with all teams

The challenge

A large decision with only one option on the table.

A vendor had proposed a full rewrite of the core platform. The estimate was large, the timeline long, and no one inside the group could judge whether it was the right call.

The approach

Review what exists before deciding what to replace.

We reviewed the architecture and code, interviewed the teams who depend on the platform, and compared three routes against cost, risk and delivery capacity. Findings were written for the people who had to approve them, with the trade-offs stated plainly.

The results

A smaller plan that the teams could actually deliver.

  • →The full rewrite was replaced by a staged plan at around 40% of the cost
  • →Three critical risks were found and fixed in the first quarter
  • →An 18-month technical roadmap agreed with every business unit
  • →A vendor shortlist with clear criteria for future decisions
“We came in expecting a recommendation to build. We left with an honest plan that cost far less.”
